Gmail doesn't have its own profile picture. It uses the one on your Google Account, so that's where the GIF goes:
The new picture can take a while to reach everyone. Your own Gmail usually updates within minutes; other people may keep seeing the old one for a day or two. Our full guide covers phones and work accounts too.
It's worth knowing before you spend time on it: an animated profile picture is a nice touch, not a guarantee. Google shows your picture in a lot of places, from the account menu to the sender avatar on an open email to Google Chat, and some of them play the animation while others show the first frame as a still. Google changes this from time to time.
That's why the tool always opens on your first image, held still for a moment. If a place in Gmail only shows the still, your first image is what people see, so make it one you're happy with on its own.
